==Team Formation==

=== Background ===

The Monterey Institute of International Studies has seen efforts through the years to organize and represent the staff of the Institute through a variety of structures. Currently, there is no staff group on campus working primarily on staff issues/ideas/improvements. During the reorganization process, this lack of a voice or representative group became apparent, and Provost Sands called an all staff meeting to address the issue. More than 50 staff members attended this meeting and broke into small discussion groups to brainstorm ideas. One member from each of those small groups volunteered to meet and help create a structure that would best serve the needs of the MIIS staff and community at large. Three ideas were then proposed to the staff and 56 staff members voted to support the 6-person advisory team idea.

This proposal is a result of the work done by a volunteer group of staff from varying departments and positions on campus.

=== Main Idea ===

A team is a small number of people with complementary skills who are committed to a common purpose, set of performance goals, and approach for which they hold themselves mutually accountable.

The main idea of this proposal is to create a high performing team of diverse staff members to help strengthen the mission of the Monterey Institute. The definition above serves as a reminder of the main components of a team and how a team is different from a group or committee. The principles of this proposed structure have been designed to enable a team experience. The team approach should contribute to a dynamic work environment and enhance the voice of all staff members through a process of agenda setting, regular meetings, and a flat organizational structure.

The Advisory Team concept is based upon the collaborative teamwork approach to managing issues and effectively communicating the results to all stakeholders. Consequently, the Advisory Team puts into practice the very essence of the things we teach at the Monterey Institute. Besides ‘walking our talk’, the benefits to the Institute community include the ability to maintain diverse representation for all departments, easy and open access for all staff to express their views, flexible meeting times and easy agenda setting.

==== Small diverse group of volunteers ====

This team would consist of 5 – 6 volunteer members. The team should draw from various kinds of positions and departments in order to produce a group with complementary skills. While the team should be diverse, we do not envision that an individual member “represents” a specific group or department on campus. Any staff member could interact with any member of the team, and each member of the team accepts the responsibility to work for the benefit of the staff as a whole.

==== New volunteer opportunities offered annually ====

One month prior to setting the agenda, the community will be asked to volunteer for the team for the upcoming year. The new volunteer group will then facilitate a goal-setting meeting for the year and carry out the objectives of the staff. The previous team will facilitate the process of creating a new team with the goal of keeping the participation voluntary, dynamic and flexible. The current working group will help facilitate the creation of the first team.

==== Work off annual agendas set by the entire staff
====

The team is charged with convening the staff for the purpose of establishing an agenda or work plan for the year, driven by emerging issues, changing circumstances, and the forging of a consensus on priorities. During staff meetings, the team members will serve as facilitators to help draw out the views/ideas/suggestions of the entire staff and reach closure on the agenda. Communication, collaboration and community have already emerged as major issues that the staff would like to address with a staff team.

==== Dynamic/flexible ====

The agenda, depending on its complexity, may call for the formation of additional ad hoc working groups to tackle specific issues within the overall purview of the team. Since the goal is to amplify the individual voices of each staff member, the team will need to be deliberate in its facilitation of the staff and communication with the senior administration.

==== Facilitate regular staff meetings/events

====

In order to listen to and work with the staff, the team needs to provide multiple opportunities to build community on campus. The number/type of activities might vary from year to year, depending on the agenda.

=== Relation to Senior Administration ===

For purposes of providing some infrastructure and a channel of communication with the senior administration of the Institute, we propose that this new team be affiliated with the innovation and special projects areas under Amy McGill. Amy would act as an administrative liaison, meeting with the group when necessary, providing assistance, serving as the budget officer for the team, and facilitating opportunities for the team to work with other members of the senior administration, as appropriate. The team could serve to provide a staff perspective on a variety of issues or help facilitate dialogs between the various constituents on campus.

=== Budget ===

Once the team is assembled, it will define goals and outcomes for the group. Some funding will be necessary to assure that the team is able to fulfill its mandate. It is the hope of this working group that the advisory team and senior administration can work together on the creation of a budget that takes into consideration the challenging financial times that are coming, but demonstrates the commitment of the administration to the staff, and the notion that a staff team will help the Institute realize its mission.

=== Next Steps ===

#Staff council working group meets with senior staff to discuss proposal, make changes if necessary, and create a shared vision for the staff.
#Working group takes the proposal back to the staff at large, asking for feedback and volunteers for the team.
#Volunteers meet to form the team – if too many staff volunteers, the group of volunteers forms a team based on the skills needed to make the team effective. Process to be facilitated by the current working group.
#The team meets to decide next steps:
a. Staff needs assessment
b. Deliberate/thought out facilitation
c. Goal setting/budget formation
d. Activities

'''1.''' Kathy Sparaco Presents... Presentation of proposal for administrative staff exchanges as an internationalization strategy by Kathy Sparaco

• Book Suggestion: The Six Secrets of Change
• Administrative Staff Exchanges as an Internationalization Strategy:
• Common types of internationalization happen with student exchange or faculty exchange. This would engage the third group on campus, the staff, in this endeavor. This would allow the staff as well to “walk the walk” in terms of being a truly global institution.
• What would this type of exchange look like? It could be a 1-3 week observation, a six month exchange where you learn a particular skill or project. Lastly it could be a longer term reciprocal exchange where staff members would switch. Benefits: personal development for staff, language development, exposure to other higher education models, awareness of our students situation (MIIS is a destination institute), a way to create new ideas and new approaches to our old problem. The institutional benefits are also substantial: the staff will be able to walk the talk, the staff has an international interest but little opportunity to act on it, stronger ties to other international schools etc..this could be a recruiting function, also a professional development opportunity. Could potentially partner with Middlebury Schools Abroad.
• This is an idea that has long legs, this may not be the moment to bring it up with the budgets etc, but this is something that perhaps we can look forward to.
• Financial questions: could there be cost-sharing (between staff/institution or institution to institution? Grant money?
• Next steps: Submit idea to Sr. Admin staff based on our proposal perhaps using existing models (LEAP model, Japanese program Fulbright also has an admin staff program, ERASMUS, Monash Univ.) We also need buy in at all levels. In mid-November there is International Education week. Create a working group to follow up with this.

'''2.''' Discuss plans to invite Jason Warburg to upcoming meeting and needs assessment summary about communication that we will provide to him.
Aim for a meeting for 2 weeks from now. Need to build a one page summary just about communication. Maybe couch some HR questions under the communication (policy manual for HR). Perhaps invite Amy M to this as well.

'''3'''. Discuss details of our Open House Program in preparation for approaching staff departments
Reach out to the departments and record their preferred months.
Rachel has approached HR.
April-Library

'''4.''' Touch base about our role in answering questions about the new staff benefits
Not too many questions at this point.

'''5.''' Discuss IT Trainings
Perhaps we will do this over brown bag lunch, or at least have multiple meetings in a week. We can also do the IT training next week at our regular scheduled time. Bring a list of EXCEL items for Trinidad to the next meeting.

'''6.''' Discuss and plan Brown Bag Lunch Schedule
More than 50 staff members attended this meeting and broke into small discussion groups to brainstorm ideas. One member from each of those small groups volunteered to meet and help create a structure that would best serve the needs of the MIIS staff and community at large. Three ideas were then proposed to the staff and 56 staff members voted to support the 6-person advisory team idea.

This proposal is a result of the work done by a volunteer group of staff from varying departments and positions on campus.

=== Main Idea ===

====

==== Dynamic/flexible ====

The agenda, depending on its complexity, may call for the formation of additional ad hoc working groups to tackle specific issues within the overall purview of the team. Since the goal is to amplify the individual voices of each staff member, the team will need to be deliberate in its facilitation of the staff and communication with the senior administration.

==== Facilitate regular staff meetings/events

====

=== Budget ===

=== Next Steps ===

#The team meets to decide next steps:
a. Staff needs assessment
b. Deliberate/thought out facilitation
c. Goal setting/budget formation
d. Activities

In attendance: Gail, Edy, Trinidad, Rachel, Rafael, Devin, Amy McGill

Rachel Christopherson opened the meeting by recapping our initiatives:

Three Main Themes:
Professional Development • Outlook Training • Excel Training
Communication • Pre-Orientation Orientation (org chart for the new structure, what is new on campus); Email blast with org chart attachment, where to send students for what and one page department phone list; student “Things To Do Early”; banner updates; • Monthly Department Open House (50 dollar budget and take suggested months); leave timing up to them, get top 3 preferred months; each SAT member contacts their former department • First Friday Lunch beginning in October (Outside Holland Center or Samson Ctr) • Rotate responsibility for advertising etc.

Resources • Local Discounts (wellness discount) Blog • New Staff Orientation • Benefits

AMY RESPONSE/QA (Q&A paraphrased):

Amy McGill: Hold off on anything that is benefit related, because that will be changing shortly with the Middlebury merger. There is a group at Midd that looks at benefits, hopefully their will be some representation from MIIS with this group.
The SAT could be very helpful in communicating what these benefits are so that we can inform the MIIS community.
We will likely have an open enrollment in late September/October, and then another one in January for the Midd benefits.

SAT Question: How should we deliver the executive summary?

AM: We should share with presidents staff and presidents council.

SAT: What is the deal with our Budget?

AM: It is likely that there is an ongoing budget number, it is just a question of how much.

SAT: What would be the most effective way to summarize this information?

AM: Keep it to a page, and if you have any graphics that would be ideal. Focus on the initiatives, not necessarily the problems.

SAT: Could we post interviews of staff members on the blog?

AM: Absolutely.

COMMENTS/DISCUSSION:
AM: A bit on the new staff orientation piece. There just aren’t resources to do a comprehensive orientation. Lets try to own this process a community, to supplement what HR is doing. By pooling our resources we can come up with something really great.

AM: Invite Jason Warburg to a meeting about communications in general.

AM: We got an increase in HR for Staff Development Projects. This budget is more for group stuff, as opposed to sending individuals for specific trainings.

RACHEL: There has been much of discussion has surrounded customer service. Is this a good area to pursuse?
AM: Yes, absolutely.

TRINIDAD: Should we only focus on staff? Or can we expand to faculty too?
AM: If there is no particular constraint, than why not be open to the greater community?
TRINIDAD: That isn’t exactly my point. Let me try again: from the staff perspective, would opening everything up, make our group appear like we aren’t really addressing the staff, but the whole community.
AM: If your focus is on what the staff has brought to you, and you’re addressing it, than you really are representing the staff.

AM: Just to go back to Outlook and Excel training, is there anyway that anyone could help with that? Could we create the type of culture where the trainees become the trainers.
RAFAEL: The SAT should go first. We should be the trainers
TRINIDAD: The real issue is room.
AM: Well, we could do it in offices, with 2-3 people in the room.
TRINIDAD: Elluminate will also be a good medium for these trainings.
AM: we are going to have another training issue with the website update strategy.

GAIL: A proposal from another staff member was about an information session regarding staff tuition benefits. How should we go forward with something about that?
AM: What about having an HR coffee break. Where every month there would be a 15-20 minute discussion about a particular benefit or issue.
RACHEL: Perhaps we could pay for the coffee.

ACTION ITEMS:
Invite Jason Warburg for a meeting on communication. Eventually he will be managing the website and MIIS@WORK. Jason is currently working on a channel guide to clarify where someone goes for what.

Schedule of next Meeting: September 16th at 330pm in the IT training room. Will discuss Brown Bag Lunch Schedule (Kenley for October, Rachel for November), Train the trainers Excel sessions for the SAT and other initiatives, as well as the Warburg meeting.

Approach your departments with $50 Open House. Go in person, explain it and get dates from that person. The list of departments is on the shared document

Rafael Ochoahttps://mediawiki.middlebury.edu/MIIS/index.php?title=Staff_Advisory_Team&diff=2225Staff Advisory Team2009-09-15T23:52:38Z
Rafael Ochoa: /* Meeting Notes */

=== Main Idea ===

====

==== Dynamic/flexible ====

The agenda, depending on its complexity, may call for the formation of additional ad hoc working groups to tackle specific issues within the overall purview of the team. Since the goal is to amplify the individual voices of each staff member, the team will need to be deliberate in its facilitation of the staff and communication with the senior administration.

==== Facilitate regular staff meetings/events

====

=== Budget ===

=== Next Steps ===

#The team meets to decide next steps:
a. Staff needs assessment
b. Deliberate/thought out facilitation
c. Goal setting/budget formation
d. Activities

=== Background ===

==Team Formation==

=== Background ===

=== Main Idea ===

====

==== Dynamic/flexible ====

The agenda, depending on its complexity, may call for the formation of additional ad hoc working groups to tackle specific issues within the overall purview of the team. Since the goal is to amplify the individual voices of each staff member, the team will need to be deliberate in its facilitation of the staff and communication with the senior administration.

==== Facilitate regular staff meetings/events

====

=== Budget ===

=== Next Steps ===

#The team meets to decide next steps:
a. Staff needs assessment
b. Deliberate/thought out facilitation
c. Goal setting/budget formation
d. Activities

'''June Event'''

Set up requests for Samson Center from Barbara Burke

• Barbara Burke prefers that we just use the media room in the Samson Reading Room.
• Barbara would also like to have it outside as well.
• If it is cold we can set it up inside
• We need a CD player and speakers as well.
• Food set up in sun may be an issue: Edy brought up that having food in the sun may be bad. Could the food be inside?
• We will explore the sun issues at 4pm
• Drinks near the reading room

• Passion Purveyors can provide the corn starch (Rachael)
